Kathmandu, as I remember.
The first time I landed in Kathmandu, I thought arriving at 2 PM meant I could still see a bit of the city. It didn’t work like that...Immigration moved slowly. Getting a local SIM took longer than expected. The taxi negotiation was hard, i mean really hard. By the time I reached Thamel and dropped my bag, it was close to evening and I was overstimulated.
The same thing happened to me when I was in Kathmandu last month. It’s not a disaster. It just quietly makes the first night feel off.
If you skip Pokhara, I am assuming you'll be seeing Kathmandu, which is a much milder from of Delhi, which will still give you the South Asian/Hindu/Buddhist feel.
I'd just include Pokhara and the mountains, and 2 days in Kathmandu.

The air feels different, the traffic feels louder than it looks in videos, and Thamel can go from exciting to overwhelming pretty fast if you’ve just landed. I’ve started doing the same thing. First evening is just a short walk, early dal bhat, and sleep.
What an incredible city. I would recommend absolutely everyone go once in their lives.
